Generative vs Agentic AI: what changes when AI starts doing the work
Generative AI answers. Agentic AI acts. Here's the difference in plain language - and why it matters for your business.
If you've only used a chatbot, you've seen the first half of the story. The second half - agentic AI - is where the real change for businesses is happening.
Generative AI: a brilliant answer machine
Generative AI generates content in response to a prompt: text, images, code, summaries. You ask, it answers. It's powerful, and for many tasks it's all you need. But it waits for you. Every step is you typing, reading, then typing again.
Agentic AI: give it a goal, not a prompt
An agent is given a goal and the means to pursue it. Instead of answering a single question, it:
- Plans a sequence of steps,
- Takes actions - searching, writing files, calling tools and other software,
- Checks its own work and corrects errors,
- Reports back when it's done or stuck.
The difference is the difference between asking a colleague "how would you draft this report?" and asking them "please produce this report" - and having them actually go and do it.
A simple way to tell them apart
| Generative AI | Agentic AI | |
|---|---|---|
| You give it | A prompt | A goal |
| It produces | An answer | An outcome |
| Steps | One at a time, you drive | Many, it drives |
| Your role | Author | Director |
| Best for | Drafting, summarising, ideating | Multi-step tasks, workflows |
Why this matters for your business
Most of the value in a business isn't in single answers - it's in processes: onboarding a customer, reconciling invoices, researching a market, triaging requests. Agentic AI is the first technology that can take a fuzzy goal and work through a process, using your existing tools, with a human directing and checking.
That power comes with responsibility. Agents act in the real world, so they need guardrails: clear scope, the ability to pause for approval, and a human who verifies anything that matters. Done well, you get leverage. Done carelessly, you get confident mistakes at speed.
Where to start
You don't jump straight to agents. You build fluency with generative AI first - that's what our public workshops are for - then layer agentic workflows on top, which is the heart of our advisory work. Generative fluency is the foundation; agentic workflows are the building you put on it.
